A Big 4 consulting engagement follows a well-established process: research the organisation, interview stakeholders, apply analytical frameworks, score against benchmarks, identify threats and opportunities and synthesise findings into deliverables. The methodology is proven. What varies is who executes it, how long it takes and how consistent the output is.
Mireto follows the same process at every step. The difference is execution. Strategic frameworks are applied in parallel rather than sequentially, each purpose-prompted to its analytical lens. Every score is calculated against calibrated rubrics with hard boundaries, not estimated by an analyst having a good or bad day. Every finding carries a confidence tag so readers know what is verified and what needs validation. The strategy workshop puts four specialist AI Advisors in the room, each working through different facets of the organisation's position. And every deliverable is reviewed by an automated quality agent that checks for ten specific failure modes before release.
Six Perspectives
Why six advisors, not one
A consulting team assigns specialists to different workstreams because strategy, technology, finance, workforce, revenue and leadership require fundamentally different analytical lenses. A single generalist (human or AI) cannot hold all six perspectives at once without compromising depth.
Each advisor operates from a distinct knowledge base with defined expertise, communication style and analytical frameworks. They do not simply agree with each other. When the Strategy advisor identifies an opportunity, the Finance advisor stress-tests the business case. When Technology proposes an investment, People assesses the workforce impact. This cross-perspective tension is what separates a robust strategy from a slide deck.
Strategy
Competitive positioning, business model transformation, strategic sequencing
Technology
Architecture, agent deployment, build vs buy, data readiness
Revenue
Revenue model risk, pricing, growth pathways, commercial discipline
Workforce impact, role redesign, talent gaps, AI literacy
Finance
Investment sizing, ROI modelling, cost transformation, financial governance
Scoring Rigour
Calibrated rubrics, not AI-generated numbers
The most common failure in AI-generated assessments is that scores sound plausible but are not grounded in anything reproducible. An AI model asked to “rate this company's AI exposure on a scale of 1–10” will produce a number. It will not produce the same number twice, and it cannot explain why it chose 7 instead of 6.
The scoring model uses calibrated rubrics with hard boundaries for each dimension. A workforce replaceability score above 7 requires evidence that more than 50% of the organisation's work is knowledge work. A market velocity score above 7 requires evidence of sub-annual peer-adoption cycles and visible AI-native peers. These boundaries are not suggestions; they are constraints that prevent score inflation and ensure that different organisations receive meaningfully different scores.
Maturity scores from the strategy workshop follow the same calibrated approach, scored against hard boundary rules and clamped to prevent inflation. Unlike the Snapshot scores, these can be reviewed and adjusted before strategy generation.
Evidence Standards
Three-tier confidence system
Every finding in the assessment carries one of three confidence tags:
EVIDENCEDVerified from public data sources: website content, annual reports, job postings, news reports or business registration records.
INFERREDLogically derived from available evidence. For example, revenue estimates based on employee count and industry benchmarks.
HYPOTHESISA reasoned assessment where direct evidence is unavailable. Clearly marked so readers know what needs validation.
When validated data is provided through the strategy workshop (confirming or correcting an inference) the confidence tag upgrades and the underlying data changes across every analysis and deliverable. This is how a desktop assessment becomes a grounded strategy.
Quality Assurance
What happens before you see results
Before any deliverable is released, an automated quality agent reviews it against ten specific failure modes:
Hallucinated threats not grounded in scan data
Unsupported financial claims without evidence
Generic narratives not specific to this organisation
Internally inconsistent maturity scores
Missing peer context
Unvalidated industry benchmarks
Unrealistic timelines
Missing entity-type language adaptations
Tone issues (too alarmist or too cautious for the score)
Incomplete coverage of key strategic areas
Findings that fail the review are corrected automatically. Narrative tone is actively moderated. Language severity is calibrated to each disruption band to prevent the analysis from being more alarming than the evidence supports.
Entity Awareness
Analysis that speaks the right language
Government organisations do not have “customers”; they have citizens. They do not have “revenue”; they have appropriations. Universities measure enrolment, not sales. Not-for-profits track mission impact, not profit margins.
The analysis adapts every dimension (language, metrics, benchmarks, scoring weights and policy context) based on whether the organisation is a company, government agency, university, SME or not-for-profit. Government analysis is grounded in current policy frameworks for the jurisdiction. This is not a cosmetic word replacement. It reshapes how threats and opportunities are framed, what benchmarks are used and what language appears in deliverables.
The analysis is built on six proprietary strategic frameworks developed from established consulting methodologies:
AI Capability Curve
Positions the organisation on the AI adoption S-curve and quantifies the compounding cost of delayed action.
Three Types of Business
Classifies organisations as AI-Native, AI-Augmented or AI-Resistant and maps the widening gap between each.
Commoditisation Curve
Assesses how AI is compressing software pricing power and what that means for technology vendor dependencies.
Three-Layer Model
Maps where an organisation sits in the AI value chain (infrastructure, niche solution or opinionated platform) and which layers are being squeezed.
Workforce Transformation
Maps occupation-level AI impact, identifies leadership capability gaps and assesses entry-level pathway compression.
Capabilities and Irreplaceables
Identifies the ten capabilities that matter in an AI world and the five that AI cannot replicate: judgment under pressure, influence, sense-making, nerve and execution discipline.
These frameworks are applied to every assessment automatically, weighted for the relevant industry and entity type. They provide the analytical structure that transforms raw data into strategic insight.
Technical Detail
How the assessment is built
The sections below describe the specific steps, scoring dimensions and generation process in detail.
The Assessment
AI Disruption Assessment
The initial scan produces an AI Disruption Snapshot based entirely on publicly available information. No organisational data is required at this stage.
1
Website Analysis
The organisation's public website is crawled to extract information about services, team structure, technology stack and digital maturity signals. Where websites are protected by bot detection, web search results supplement the crawl.
2
Public Data Research
Live search identifies recent news, publicly reported financial data, job postings, peer activity and industry trends. Business registration details are verified through the relevant national register.
3
Industry Classification
The organisation is classified by industry sector, business model type, entity type and size band. This classification determines which industry-specific patterns and benchmarks apply. Government entities trigger a dedicated analysis pipeline with adapted dimensions, frameworks and policy context.
4
Peer Intelligence
Key peer organisations are identified, their AI adoption signals researched and the peer landscape assessed. Cross-sector case studies are drawn from publicly reported AI deployments at scale.
5
Framework Analysis
Four strategic analysis frameworks run in parallel: PEST analysis, business model analysis, risk and threat analysis and capability and workforce analysis.
6
AI Disruption Scoring
Eight weighted dimensions are scored to produce the headline AI Disruption Score (0-100). The score measures how much AI is reshaping your operating environment, not AI readiness. Each dimension is calibrated against a benchmark set of organisations in the same sector.
7
Threat and Opportunity Generation
Specific threats and opportunities are identified, tailored to the organisation, quantified with dollar-denominated estimates where possible. Each is tagged with severity or impact level, timeframe and confidence.
Scoring Model
The Eight Dimensions
The AI Disruption Score is calculated across eight weighted dimensions. Four measure exposure, one measures opportunity and three measure defensibility. Weights reflect relative importance and sum to 10.0, so a perfect score across all dimensions equals 100.
Workforce Replaceability
What share of the workforce's tasks could AI agents credibly perform within 3-5 years?
AI-Native Displacement Risk
How easily could an AI-first startup replicate the core value proposition from scratch?
Digital vs Physical Mix
How digital is the value chain end to end? Purely digital businesses face maximum exposure.
Market Velocity
How fast do competitive dynamics play out? Fast-moving markets give less time to adapt.
Proprietary Data Advantage
Does the organisation sit on unique data that becomes more valuable in an AI world?
Switching Cost and Lock-in
How easy is it for customers to leave? Low switching costs mean faster competitive displacement.
Regulatory Moat
How much does regulation buffer the organisation from fast disruption?
Brand and Trust Stakes
How much does brand and trust drive the purchasing decision?
From the Snapshot, two paths diverge. Both start from the same AI Disruption Snapshot.
Fast Track AI Strategy
Skips the strategy workshop. A guided intake confirms which threats and opportunities matter most, validates the SWOT and captures objectives. The platform generates a focused playbook across four areas:
· Attack — apply strengths to the opportunities you are pursuing
· Defend — use strengths to counter the threats you face
· Build — convert weaknesses into opportunities through investment
· Fix — shore up weaknesses that threats can exploit
A synthesis identifies the most important moves for this quarter. No workshop, no four-deliverable suite, no senior review.
Complete AI Strategy
Runs the full pipeline described in Strategy Development below: a structured strategy workshop with four AI Advisors, optional document uploads, an AI Maturity Assessment, four additional deliverables and senior strategist review before release.
The sections below cover Strategy Development, which describes the Complete AI Strategy path only.
Strategy Development
AI Strategy Development
When an organisation upgrades to AI Strategy, the AI readiness assessment is enriched with organisational data through three inputs: document uploads (or the Quick Business Profile), a guided strategy workshop and AI maturity self-assessment.
1
Document Upload or Quick Business Profile
Organisations upload key documents such as financial summaries, existing AI or digital strategies, leadership team overviews, technology landscapes, strategic plans and customer insights. For any document not available, the Quick Business Profile captures the same information through structured questions. Documents are processed by AI to extract structured insights. Original files are discarded after extraction. Only structured data is retained.
2
Strategy Workshop
A structured conversation led by four AI Advisor personas (Strategy, Technology, People and Finance) who have reviewed the assessment and uploaded documents. Each advisor works through different aspects of the organisation's AI readiness, surfacing insights that inform the AI Strategy. An automated quality reviewer checks consistency, accuracy and tone.
3
Maturity Assessment
Six dimensions of AI maturity are scored: Data Readiness, Technology Infrastructure, Talent and Skills, Governance and Ethics, Culture and Change Readiness and Strategic Clarity. Scores are derived from workshop responses and can be adjusted before strategy generation.
4
Strategy Generation
All inputs are synthesised to produce four new deliverables: AI Disruption Analysis, AI Strategy Canvas, AI Transformation Roadmap and AI Executive Presentation (a board-ready synthesis of the other three), alongside the AI Disruption Snapshot generated automatically at scan time. Each draws from the same data through a shared content block system to ensure zero content duplication.
5
Quality Review
Generated deliverables pass through an automated quality review that checks for scoring consistency, narrative coherence and factual accuracy.
6
Final Sign-off and Walkthrough
A senior strategist reviews the four AI Strategy deliverables (Analysis, Canvas, Roadmap and Executive Presentation) before release, checking the recommendations are defensible, the framing fits the organisation and the analysis would withstand a board-level read. The AI Disruption Snapshot is not part of this review – it is generated automatically. A signed cover letter accompanies the deliverables, framing where to focus first. A walkthrough session is included, scheduled after delivery to discuss the deliverables and agree next steps.
Provenance
What's behind the platform
The AI.Mireto is powered by Anthropic's Claude. Three model tiers are used deliberately, each matched to the cognitive load of the task:
Claude Opus: highest-reasoning tasks: AI Advisor persona outputs, deep-dive sessions, strategic recommendations, financial estimates
Claude Sonnet: synthesis, mid-complexity analysis, deliverable content generation
Claude Haiku: lightweight routing, validation and classification
Data sent to the Claude API is processed by Anthropic and is not retained for model training, per their published commercial terms. Scan data is stored in the jurisdiction of the organisation being assessed. Full data-handling details are in the security overview and privacy policy.
The agentic framework. The six AI Advisors aren't a single model with different prompts. Each runs as an independent agent with a distinct system prompt, defined area of expertise and access to the analytical frameworks relevant to its discipline. They work through the scan and workshop responses sequentially during the workshop, their findings are reconciled by an automated quality reviewer and a senior strategist signs off on every paid deliverable before release.
The organisation's role in the analysis. The initial industry classification is inferred from public web data, business registration and website content. Industry-level taxonomies are imperfect: an organisation with a niche focus, a peak body or a government agency by portfolio area can land in the wrong category. After the scan completes, the classification can be confirmed or corrected on the AI Disruption Snapshot page; the peer benchmarks, dimension scores and headline disruption score are re-run against the corrected category. The narrative summary refreshes on progression to AI Strategy.
Every AI Strategy engagement is reviewed and signed off before deliverables are released. This isn't a platform that runs unattended: a senior strategist reads what the AI Advisors produce, checks it against the organisation's context and stands behind it with a signed cover letter.
